Some choices can be changed in a sprint. Others touch so many layers of the system that reversing them means a near-rewrite. The gap between those two categories is wider than it looks.

The ones worth real attention early:

Data model design. Your schema choices compound over time. A poorly modeled multi-tenancy structure, where you accidentally let tenant data bleed together at the query level, has caused some genuinely expensive production disasters. Intercom, in their early growth years, wrote publicly about the pain of retrofitting tenant isolation after moving fast initially. If your SaaS serves multiple accounts, get the tenancy model right before you have ten customers, not after you have a hundred.   • Caching layers are cheap to add. Do not build elaborate Redis caching strategies for an app with 50 daily active users. Add them when query times actually become a user-facing problem.
  • Database read replicas are a half-day of infrastructure work at most major cloud providers. You do not need one until you have read-heavy workloads that are visibly degrading performance.

The framework is not about cutting corners. It is about not spending engineering cycles on problems you do not have yet. That distinction matters.


The Cost of Premature Scalability

There is a real cost to over-engineering early. Not hypothetical. Actual cost.

Operational complexity scales with system complexity. A microservices architecture that requires five engineers to operate confidently is a liability when your team is three people and one of them is the founder. AWS published data in 2023 showing that the majority of startup infrastructure failures come not from insufficient capacity but from misconfigurations in overly complex setups that teams did not fully understand. A well-structured monolith with clean internal module separation. Not microservices. The modular structure means you can extract services later if you need to, without the overhead of managing distributed systems before your team is ready for it.

A relational database with a properly normalized schema and tenant isolation built in from the start. PostgreSQL is a reasonable default for the majority of SaaS use cases. It will handle more load than most early-stage products will ever generate. Most teams are surprised by how far it scales.

Cloud-native deployment with autoscaling configured at the application layer. You do not need Kubernetes. A well-configured Heroku, Render, or AWS App Runner setup will serve most products well through the first several million in ARR. Seriously.

Abstraction layers over critical third-party dependencies. One layer of indirection between your application logic and your payment processor, your email provider, and your storage service. This takes hours to add and saves weeks later.
